Staff augmentation vs outsourcing: how to choose

Both models bring in outside engineers. The difference is who is in charge of the work, and therefore who carries the risk when it goes wrong. Pick based on that, not on the hourly rate.

Staff augmentation adds external engineers to your existing team, under your leadership and process, and you pay for their time. Outsourcing hands a defined piece of work to a provider who manages delivery and is accountable for the outcome. Choose augmentation if you have technical leadership and need capacity; choose outsourcing if you need an outcome and lack the team to manage it.

Staff augmentation means adding engineers from a provider to your own team. They follow your process, use your tools and report to your leads. The provider employs them and handles replacement; you direct the work and own the delivery.

When staff augmentation is the better choice

  • You have a tech lead or engineering manager who can direct more people.
  • The work is ongoing product development rather than a single deliverable.
  • Requirements change often and you want to re-prioritise freely.
  • You want knowledge to build up inside your own team.
  • You need a specific skill your team lacks, such as AI, mobile or DevOps.

When outsourcing is the better choice

  • You do not have an engineering team, or it is fully occupied.
  • The work is well defined with a clear finish, such as a new app or a migration.
  • You want a single party accountable for delivery.
  • You prefer a fixed budget against a fixed scope.
Watch out

Fixed-price outsourcing only protects your budget if the scope is genuinely fixed. If you expect to change your mind a lot, every change becomes a negotiation, and augmentation may cost less overall.

How the costs compare

Augmentation is priced per engineer, monthly or hourly. Jellyfish Technologies puts staff augmentation from India at roughly $2,200 to $6,500 per developer per month in 2026, and dedicated development teams at $2,500 to $8,000 per engineer per month, depending on seniority and stack.

Outsourced projects are priced against a scope. The total depends on the size of the work and how much risk the provider is absorbing, which is why fixed-price quotes usually include a buffer.

The cheaper model is the one that fits your situation. Augmentation without leadership becomes expensive drift. Outsourcing with constantly changing requirements becomes expensive change requests.

The wider trend

Flexible engagement keeps growing.
